Visa consultancy KPIs are the handful of numbers that tell you whether your agency is healthy: how fast you answer enquiries, how many become clients, how long a case takes, how much is owed to you and how busy each person is. You do not need fifty charts. Ten well-chosen numbers, reviewed on the same day each week, will show you where clients and money are being lost.
This guide lists ten KPIs for a visa or immigration consultancy, how to calculate each, what a worrying result usually means and which ones VisaPilot's analytics show for you. For the reporting side, see immigration agency CRM reporting.
Why fewer numbers work better
A dashboard with too many figures gets ignored. Pick the numbers that lead to a decision: if the figure changes, you know what to do. Write each KPI's definition down once, so two managers do not calculate it differently.
Ten KPIs for a visa consultancy
1. New enquiries per week
How: count the leads created in the week, by source (website form, WhatsApp, referral, walk-in). Why: it shows which channels bring work. A source that sends many enquiries and no clients is a cost, not an asset.
2. Time to first reply
How: the time between an enquiry arriving and the first human response. Why: a slow reply is the cheapest way to lose a lead. Track the average and the slowest ones. Lead routing and a named owner for each enquiry bring it down. See lead routing and duplicate detection.
3. Lead-to-client conversion
How: clients won in a period divided by leads created in the same period. Why: it is the clearest picture of how well your sales process works. Compare it by source and by counsellor. VisaPilot's analytics show lead conversion. See visa agency lead conversion.
4. Cases by stage
How: the number of open cases in each stage. Why: a pile of cases in one stage is a bottleneck. If forty cases sit in "documents requested", the problem is document chasing, not sales.
5. Case cycle time
How: the days from case opened to case closed, by visa type. Why: it helps you promise realistic timelines. VisaPilot's SLA tracker lets you set a target number of days for each visa type and shows which cases are overdue or about to be. Read visa case SLA tracking.
6. Document turnaround
How: the days between a document request and the document arriving. Why: waiting for documents is the longest part of most cases. If it is long, send requests earlier, use private upload links and let automatic reminders chase. See document management software.
7. Revenue and money collected
How: invoiced amount and collected amount for the month. Why: the gap between them is cash you have earned and not yet received. VisaPilot's analytics show revenue, and sales targets track applications and collected payments for each person.
8. Outstanding invoices
How: the total unpaid and how many days late. Why: instalment plans make this easy to lose track of. A weekly look at overdue invoices keeps cash moving. See partial payments for visa agencies.
9. Workload per person
How: open cases and tasks assigned to each team member. Why: one overloaded caseworker slows every client behind them. The analytics show team workload and a "Needs your attention" list.
10. Outcomes
How: record the result of each closed case, by visa type and destination. Why: over time it shows where your preparation is strongest. Be careful with interpretation: results depend on the applicant and the authority, so use outcomes to improve your process, never to make promises to new clients.
A weekly 20-minute review
- New enquiries and time to first reply.
- Conversion for the month so far.
- Cases that are overdue or stuck in one stage.
- Invoices overdue, and money collected against target.
- Anyone with too many open cases.
Write one decision for each problem: who will do what by when. A number without a decision is just a number.
Common mistakes with KPIs
- Counting activity, not results. Calls made matters less than clients won.
- Comparing different things. A family case and a tourist visa take different times, so compare within a visa type.
- Judging people on one number. A low conversion may mean poor leads from one source, not a poor counsellor.
- Reporting from memory. If the data is not in the CRM, it will not be right.
Frequently asked questions
Which KPI matters most for a new consultancy?
Time to first reply and lead-to-client conversion. They show whether enquiries become clients, which is the base of everything else.
Can I export the data to a spreadsheet?
Yes. You can download cases, leads and invoices as CSV, and the Logs page can be downloaded too.
Do I need the Growth plan for reports?
The analytics dashboard is on every plan. Advanced reports are on the Growth and Agency plans.
